But when we tracked 12-month customer value by acquisition source, the picture flipped dramatically. Google Ads leads had 40% churn within six months and average contract values. The real surprise? Customers who found us through editorial mentions in authoritative publications had 85% retention and average values - three times the lifetime value of our ""cheapest"" channel.
We immediately shifted 60% of budget away from lowest-CPA channels toward highest-LTV sources. The specific shift that worked. Last September the brand was running 60% of paid spend on Meta because the standard ROAS read was strong (3.4x). When I rebuilt the dashboard to show contribution margin (not just revenue), Meta dropped to 1.7x because most of that revenue was returning customers being claimed by Meta retargeting. We pulled $4,200 out of Meta retargeting, moved $3,000 to top-of-funnel TikTok and $1,200 to a Google Performance Max campaign tightly seeded with first-party customer data. On paper, performance looked strong: consistent lead volume at an efficient CPL. However, when we dug deeper with the sales team, it became clear that many of these leads were low quality and not converting into meaningful pipeline.

At the same time, we were running a small-scale LinkedIn campaign promoting a webinar. While the cost per lead was higher, the quality was significantly better. These contacts closely matched our ICP and were actively engaging with our content. More importantly, they didn't just stop at lead stage. Through follow-up events and nurture activity, they progressed into genuine pipeline opportunities, ultimately generating £X in pipeline.

This insight prompted a shift in how I allocated budget. Instead of continuing to prioritise search based on volume and CPL alone, I rebalanced spend towards LinkedIn and built a more structured webinar programme to scale what was already proving effective. Paid media became less about capturing existing demand and more about actively creating and nurturing it in partnership with our wider marketing activity.

Use Results to Dictate the Mix

Honestly, I stopped trusting dashboard attribution and started letting Square tell me where the money came from.

I run a high-end residential cleaning company in the SF Bay Area, so my paid mix is mostly Google Search with some Meta retargeting. For a long time I split budget across our service categories (regular cleaning, deep cleaning, post-construction, move-in/move-out) because they all looked roughly the same inside Google Ads. CPC was similar. Click-through was similar. On the dashboard, nothing looked broken.

The truth came out when I joined 90 days of Square revenue back to ad group spend. Move-in/move-out had eaten over $20K with almost nothing to show for it on the booking side. The leads were coming in fine, but customers shopping that service are price-comparing across five companies and rarely close inside the attribution window. Meanwhile, post-construction was quietly compounding: lower lead volume, much higher close rate, much higher average ticket, because the contractor referring the homeowner is basically a co-signer on the booking.

So the next dollar rule for me became simple. Look at which ad groups are producing actual paid invoices in Square (not form fills, not phone rings, paid invoices), then push spend toward those. I cut move-in/move-out almost entirely, leaned into our construction ad group, and moved our regular cleaning campaigns to broad match with Max Conversions bidding, where Google's signal data outperformed my keyword guesses by a wide margin (over 97% of our top-20 converting search terms last quarter came in through broad match, not exact or phrase).

The biggest mindset shift was treating the ad platform's reported conversions as a hint, not a verdict. The verdict lives in the payments system.

Fuel Top of Funnel to Lift Bottom

The next dollar goes wherever it'll work hardest, which is almost always top of funnel- even when the lower-funnel metrics too good to mess with. Search and social can both pull weight across the full funnel; with social being cheaper but search being more qualified most of the time, especially for B2B. Display almost never drives consistent bottom-funnel conversions, so we treat it as an awareness and assist channel and budget it that way. We had a DTC lifestyle brand we launched who got a 10x ROAS out the gate on social, which was great but they became addicted to that metric and only wanted spend on their lowest-funnel campaigns as we tried to scale volume with TOF campaigns. I get it, the ROA made them feel successful. Problem is, those campaigns have a ceiling — without prospecting feeding the retargeting pool, or a larger TOF awareness play, the audience goes stale, frequency climbs, and performance erodes. Once we expanded budget for TOF prospecting on social, the lower-funnel ROAS actually went up on both search and social, because we were finally replenishing the list instead of squeezing the same one harder.

Map Budgets to Journey Stages

The framework I use for paid ad budget allocation across search, social, and display starts with funnel stage mapping — not channel preference. Each channel has a structural advantage at a specific stage of the customer journey, and mixing them up wastes money.

Search (Google/Bing) captures intent that already exists. Someone searching "AI booking software for cleaning company" has a problem and is actively looking for a solution. This is where I allocate budget when I need to capture near-term, high-intent demand. The ROI ceiling is the size of the existing search volume — which is why I never over-index on search when I'm in a new category with low search volume.

Social (LinkedIn, Meta) creates and shapes intent. It's where I go when I need to reach people who have the problem but haven't articulated it as a search query yet. For Dynaris, our ICP (small service business owners) isn't Googling "AI voice receptionist" — they're thinking about missed calls, staffing problems, and lost revenue. Social lets me reach them with content that reframes their problem in terms of our solution.

Display retargeting is the multiplier — it reduces decay of intent created by social and search. Someone who visited our pricing page but didn't convert gets retargeted with a specific offer or customer case study. Display-only CAC is typically 40-60% lower than cold traffic because you're shortening the sales cycle, not starting it.

The specific moment I shifted spend: we were running equal budgets across search and social, and noticed that search was generating qualified leads but social was generating traffic with no conversion intent. We moved 60% of social budget to retargeting instead. Cost per qualified lead dropped by 35% without reducing lead volume — just better allocation of the same spend.

Reward Channels That Drive Loyalty

Budget planning across paid channels used to follow the loudest opinion in the room until a better system was put in place. Every channel was given a 30 day probation period where it had to prove one thing: was it bringing in people who actually stayed, bought again, and told someone else? Before I move budget anywhere, I want to see what's actually working in the market right now, what formats are pulling attention, what hooks are stopping people mid-scroll, and what creators are outperforming their baseline. That tells me where the audience is already paying attention.

For us, search has always been a reliable channel for people typing in problems and looking for solutions. But I started noticing that short-form video was doing something search never could: it was creating demand before someone even knew they had a problem. That shift changed how I think about budget allocation entirely.

There was a period where we were leaning heavily on search. Solid returns, steady cost per click. But I was watching short-form video data closely, and I kept seeing the same patterns: certain hooks, certain formats, certain niches were blowing up before they ever made it to Google. So we shifted a chunk of budget toward paid social, used what we saw trending organically to inform our ad creative, and our cost per acquisition dropped. We weren't guessing on creative anymore. We were just matching what was already working.

The rule I follow: let organic performance tell you where paid can win. If a format is gaining traction without money behind it, putting dollars there is just adding fuel. That's the move.

Bottom line: Follow the data, not the habit. Watch what's working organically first, then put your paid dollars behind those signals. That's how you stop guessing and start winning.

Favor Marginal Over Average CPA

The mistake embedded in most paid media budget decisions: optimising on average CPA rather than marginal CPA. Those two numbers diverge significantly once a channel reaches saturation, and the gap between them is where budget gets wasted at scale.

Average CPA tells you what you've paid historically to acquire a customer across all spend on a channel. Marginal CPA tells you what the next increment of spend on that channel will cost. On a channel approaching audience saturation (where you've already reached the most responsive segments and are now bidding deeper into less qualified audiences) marginal CPA can be two or three times the average. You think you're spending at $45 CPA because that's what the dashboard shows. The next $5,000 you put into that channel is actually buying customers at $90.

The next dollar always goes to the channel with the lowest marginal CPA on the next increment, not the channel with the best historical average.

Running Bacon, my digital marketing agency, we managed paid media across search, social, and display for multiple clients simultaneously. The clearest application of this was a client running Google Search and Meta in parallel. Search average CPA was $38. Meta average CPA was $61. The obvious read was to shift budget from Meta to Search. The marginal analysis told a different story: Search was deep into branded and high-intent queries with nowhere to expand without CPA degrading fast. Meta had three untested audience segments with strong creative match that hadn't been touched. The next $10,000 went to Meta despite the worse average. Meta marginal CPA on those new segments came in at $44. Search marginal CPA on the expanded keywords came in at $71.

The habit that makes this practical without building a full econometric model: after any budget increase on a channel, track CPA separately on the incremental spend for 30 days before averaging it back into the overall number. That separation is what makes the diminishing returns curve visible before it's already cost you.
